TL;DR
AEO and SEO retainers typically run $2,000 to $5,000 a month, and $3,000 to $8,000 with content production included, usually on a 3 to 6 month minimum. That fee buys strategy, human writing, outreach and a named account manager. It does not usually buy broad engine coverage — most agencies license a tool for that — or fast reaction, since the reporting cycle is monthly. Citera is $219 a month with all AI models, daily refresh, automatic technical fixes, content published to your CMS and posts to Reddit, Quora and LinkedIn. Agencies win on judgement, relationships and accountability. Software wins on cost, coverage, speed and consistency. Many teams end up with a smaller retainer plus the software.
OUR PRODUCT
Where Citera fits
Citera replaces the repetitive half of a retainer: the monitoring, the technical fixes, the content production, the third-party posting. It does not replace a strategist. Connect site, analytics and socials in about two minutes, and the agent tracks all AI models daily, deploys fixes with rollback, publishes into your CMS and posts to Reddit, Quora and LinkedIn. The most common sensible outcome is not replacement but resizing: keep the agency for strategy and relationships, hand the execution treadmill to software, and pay for judgement rather than hours.
Why this comparison exists
Two conversations happen in parallel right now. Marketing leads are asking agencies what they are doing about AI search, and agencies are answering by licensing a monitoring tool and adding a slide to the monthly deck.
That is not cynical — it is a reasonable response. But it does mean the AI visibility layer of your retainer is often a tool you could license directly for a fraction of the fee, with a human summarising it monthly instead of you seeing it daily.
So the real question is not agency versus software. It is which parts of your retainer are judgement and which parts are throughput.
Cost: the part that is not close
Retainers for AEO and SEO work typically run $2,000 to $5,000 a month, rising to $3,000 to $8,000 once content production is included, usually with a three to six month minimum. Ranges vary by market and seniority, and good agencies in expensive cities charge more.
Citera is $219 a month, or $399 for the top tier, monthly rolling with no minimum and a 90-day money-back guarantee.
That is roughly a factor of ten to twenty. The important caveat is that you are not buying the same thing, so the ratio only matters where the deliverables overlap: monitoring, technical fixes, content production, posting. Where they do overlap, the software cost is close to a rounding error against the retainer.
Speed: daily versus monthly
AI answers change without warning. A model updates, a competitor publishes, a Reddit thread gains traction, and the answer describing your category shifts inside a week.
A retainer's rhythm is a monthly report, sometimes fortnightly. In practice that means a change is noticed several weeks after it happened, discussed at the next call, actioned the week after, and shipped a month later.
Citera refreshes daily and can act the same day. For a slow-moving brand that gap is tolerable. For a category where three competitors are all publishing hard, it is the difference between holding a position and losing it quietly.
Coverage: hours versus engines
An agency’s coverage is bounded by the tool they license and the hours in your retainer. In practice that often means one or two engines watched closely, a handful of priority prompts, and one market.
Citera tracks all AI models, every country and every language, on every plan, and prompt coverage does not compete with someone’s timesheet.
Ask your agency two direct questions: which tool are you using for AI visibility, and how many prompts and engines are covered by my retainer. The answers are usually illuminating, and sometimes the tool is one you could license for less than one month of their fee.
Judgement: the agency wins this outright
Software has no taste. It cannot tell you your positioning is confusing, that a category you are chasing is already lost, or that the reason nobody cites you is that your product story does not make sense to anyone outside the building.
Good agencies do that, and it is worth more than any monitoring subscription. They bring pattern recognition across dozens of companies, they argue with you, and they say no to bad ideas. Citera optimises within the strategy you already have; it will not tell you the strategy is wrong.
If you do not have a clear positioning yet, buying software first is optimising a message that is not ready.
Relationships: also the agency
A meaningful share of AI citations comes from places you cannot automate into: journalist coverage, podcast appearances, analyst mentions, partnerships, community credibility built over years.
Citera posts to Reddit, Quora and LinkedIn, which covers the mechanical end of third-party presence. It does not know an editor at a trade publication, cannot get you on a podcast, and will not broker a partnership.
If earned media is central to how your category makes decisions, an agency or an in-house comms person is doing something software cannot.

Agencies are not overpriced software — they are a different purchase. A $3,000 to $8,000 monthly retainer buys human judgement, outreach relationships and accountability, all of which Citera has none of. What it does not buy is coverage or speed: reporting arrives monthly, execution is capped by retainer hours, and the tracking data usually comes from a tool they license anyway. Citera is $219 a month, tracks all AI models daily, and ships continuously. The honest answer is that the best agencies are worth their fee for strategy, and paying one to run monitoring dashboards is waste.
This comparison is uncomfortable to write honestly because Citera is one of the two options. So here is the version Citera would give a friend: if you have a good agency doing strategy, creative and relationships, do not fire them to save money on software. If you are paying a retainer largely for monthly reports and a content calendar, you are paying human rates for machine work, and that is the case where switching pays for itself immediately.

Strengths
Publishes to your CMS and posts to Reddit, Quora and LinkedIn
Deploys technical site fixes automatically, with rollback
All countries and languages on every plan, including the $219 tier
Limitations
Prompt-demand data is an approximation model, not observed conversations
No SOC 2 Type II; three-person team founded 2025
Less historical depth than platforms collecting since 2024
An agency
Outsourced service rather than a product
Strengths
Human judgement: positioning, creative angles, and knowing which battles are not worth fighting
Relationships and outreach that software cannot manufacture — PR, podcasts, partnerships, guest placements
Accountability with a name attached, and a strategist who understands your market context
Limitations
Cost is 10–20x a software subscription for the same measurement layer
Reporting cadence is monthly, so AI answer changes surface weeks after they happen
Execution speed is bounded by retainer hours and human availability
Which should you choose

Citera
Your retainer's main deliverables are reporting, content volume and technical recommendations — all of which are automatable now. You need daily rather than monthly awareness of what AI engines say. You want more engines, markets and languages watched than a retainer's hours can cover. Budget is the binding constraint and $219 versus $3,000 changes what else you can fund. You want work to continue in August and over Christmas without a resourcing conversation.
An agency
You need positioning, category creation or messaging work — genuine strategy, which no software does. Your growth depends on relationships: PR, podcasts, partnerships, analyst coverage, guest placements. You need someone accountable who joins the board call and defends the plan. Your brand voice is subtle enough that generated content would embarrass you. You are in a regulated industry where every published word needs a human owner. You want someone to tell you what not to do, which is often the most valuable thing an agency provides.
How we compared
Retainer figures are ranges from published agency pricing pages and industry surveys rather than one vendor's rate card, because there is no single agency to cite. Treat them as a market band, not a quote — your agency's price is whatever they told you. Citera figures come from Citera’s pricing page as read on 14 August 2026. Citera is one side of this comparison and the sections below say plainly what an agency does that Citera cannot.
